Turn an opportunity into a business case
Prioritization, build-buy-partner, and the option to stop.
Define the decision before the solution
Write the problem, affected workflow, baseline, intended outcome, constraints, and accountable owner. “Use AI in support” is not a business case. “Reduce time spent locating approved answers without increasing incorrect advice” is testable.
Compare opportunities using value, feasibility, risk, strategic fit, and the resources needed to sustain them. A high-value use case with inaccessible data may be a later investment. A simpler workflow with clean inputs can provide an earlier learning opportunity.
Build, buy, or partner
Buying can shorten delivery time for common needs. Building may make sense when a distinctive capability and sufficient internal expertise justify ongoing ownership. A partner can fill a capability gap. Evaluate integration, service commitments, data use, portability, exit costs, and compliance in each option. Lowest license cost is not necessarily lowest total cost.
Fund a decision, not an indefinite experiment
Give a pilot a budget, scope, evaluation set, success criteria, and stop conditions. For a proposed platform migration, include parallel operation, data transfer, retraining, and rollback costs. Maintain business continuity while the new approach is evaluated.
If a deterministic workflow already meets the need cheaply and reliably, keeping it can be the best strategic choice. Stopping a weak pilot is a useful outcome when the evidence prevents a larger failed investment.

Measure value, not activity
Baselines, ROI, adoption signals, and full lifecycle cost.
Build a measurement chain
Start with the outcome, then work backward to indicators. A service team might track resolved cases per paid hour, with customer satisfaction and error rate as guardrails. Weekly usage may signal adoption, but it does not establish that customer outcomes improved.
Capture the baseline before deployment. Use comparable periods or a control group where practical, and document other changes that could explain the result. Separate model metrics, workflow metrics, and business outcomes.
Work through an example
Suppose an illustrative annual program produces $180,000 in realized benefits and costs $120,000 across implementation and operation. Net benefit is $60,000. Simple ROI is (benefits − costs) ÷ costs, or 50% for that period. A 700 scaled exam score is unrelated to this calculation or to a raw practice percentage.
Saved hours are not automatically cash savings. Explain whether staff can serve more customers, avoid overtime, or redeploy capacity. Do not count the same benefit once as time saved and again as salary saved.
Include what the demo leaves out
Budget for integration, data preparation, usage, evaluation, human review, training, monitoring, and vendor exit. Model low, expected, and high adoption scenarios. Track cost per accepted outcome rather than cost per request alone. Set budgets and review thresholds, and investigate rising costs alongside changing volume and quality.

Find an advantage competitors cannot copy
Differentiate through data, workflow, and customer value.
Tool access is rarely the whole advantage
If every competitor can purchase the same assistant, access alone is unlikely to create lasting differentiation. Ask what your organization contributes: permissioned data, distribution, domain expertise, effective workflows, or a feedback process that keeps improving the service.
Consider an illustrative maintenance provider. Drafting emails more quickly may improve efficiency. Combining trusted service history with technician feedback to offer a more reliable maintenance subscription could change the business model. The latter requires evidence that customers value the service and that the organization can deliver it reliably.
Match investment to uncertainty
A mature, widely used capability may justify adoption to remain competitive. An emerging opportunity with uncertain customer demand may need a bounded experiment before substantial investment. Neither “competitors are doing it” nor “we must be first” establishes a business case.
Evaluate the whole system
Ask how the offering changes customer value, economics, delivery, and risk. Check rights to use data and whether the feedback loop is feasible. Test willingness to pay separately from internal enthusiasm. A sustainable advantage requires operational capability and customer benefit, not simply a more impressive demonstration.
